Train the Trainer Program

Penumbra is a leading manufacturer of surgical tools to address stroke and embolism, and Train the Trainer certifies experienced manufacturing associates as process trainers, who then onboard new employees. The program's goal is to ensure standardized training delivery, consistent use of approved tools and methods, and accurate completion of training documentation.

My engagement with this program spanned two years and resulted in a cohesive training ecosystem designed to support process trainers from initial certification through ongoing skill maintenance and recertification. In 2024, I conducted a comprehensive needs analysis, then designed and piloted a biannual recertification course (Train the Trainer Refresher) for 850 current process trainers across two US facilities. 

 In 2025-26, I led the full redesign of the core certification curriculum, delivering a program 36% shorter than its predecessor, with a deliberate shift toward demonstration and hands-on practice over lecture. I independently scripted, shot, directed, and edited a full end-to-end video demonstration of the JI4-Step training process, the first of its kind at the company. I also designed seven microlearning modules, assigned quarterly between initial certification and the biannual recertification milestone, to complete the ecosystem and help trainers maintain their skills between formal training events. Finally, in 2026, I assisted in the translation and localization of the full program in Spanish for our newest manufacturing facility in Costa Rica.
